Starting on a Sludge/Turnip 28mm project as seen here from Spencer:
I seem to have missed the boat on All the Kings Men figures. They would have been handy as they came without heads attached. Basically I am taking musket era troops, adding some Terry Gilliam-esque bits, and attaching a medieval helmet or the like. Expeditionary Force is another brand I am looking into as they have separate heads. I might just 3d print the heads. Always open to ideas if you have any leads.
Shipping from the UK might be a bit cost prohibitive and it would be a real shame to hack up a collector grade fig to make these troops. If you have something on the less expensive plastic side and are in the US I would be keen to hear about it. Open to spare bits as well. Never can have enough frying pans or French horns stuck on these guys  If I can't find what I am looking for I am going to have to decapitate my poor AIP figs. I am certain they will nonplussed about that...

Aren't most Victrix sets shipped without the heads and backpacks attached?
Though honestly I might just cut up the AIP figures given how much cheaper they are and how soft the plastic is...

Other candidates: Hat, A Call to Arms, Accurate - just so long as the head size ,maches the body it does not matter if one is metal and the other plastic. They all attacj easily enough with drilling and wire plus Super Glue or better but loner drying, Araldite or No More Nails..

For 54mm, the best solution is to just hand sculpt the helm right on to the Napoleonic figure donor body. Cut the hat off, then cut the face flat. Knead up some milliput or greenstuff and form into a sort of "Y" shape, with bulk of material at the juncture of the "Y". Then attach to face of your donor figure and wrap/smooth the arms of the "Y" around the back of the head and up over the top. Mold the "nose" of the helm to goofy, baroque shape of your choice (usually a pointy beak like a plague beak doctor is popular). Then use a toothpick or similar to add eye holes or a eyeslit. If using milliput, wet your finger a tad and smooth out your fingerprint marks. Put a drop of superglue on the bottom of your hat that you cut off earlier and gently reapply to top of the helmet at a jaunty angle (or trim off plume from shako and attach that to top of helmet).
After everything is dry, get some gift-box-type tissue paper and tear off a small strip, like 2 inches by .25 inches. Wrap this around the neck of your figure like a rag scarf. Make a PVA/water 50/50 mix and apply to tissue paper until saturated. Use a toothpick or end of your exacto-knife to move around and get it to "hang" from the figure the way you want. Use other pieces of tissue paper to make cloaks if you want. Once this all dry you are back in familiar territory to start priming/painting.
